Kingshot Hero Gear gets much harder to manage once gear quality, Enhancement, Mastery Forging, spare Mythic pieces, and Mithril all enter the same upgrade plan. This guide explains which gear to prioritize, when to replace lower-rarity pieces, where key materials come from, and how to prepare for Ascension and Imbuement without wasting resources.
Run a Quick Hero Gear Audit First
Before spending Enhancement XP or Forgehammers, inspect the three heroes in your main march.
Look for the most obvious weakness:
- Does your Infantry lose too much Health before the damage lines can work?
- Is the frontline stable, but your march still struggles to finish battles?
- Are your best materials scattered across heroes you rarely deploy?
- Is one Mythic piece close to Ascension while several others are competing for the same resources?
The answer tells you where the next upgrade belongs. A red notification only means an upgrade is available. It does not mean that upgrade is useful.
The Six Pieces That Define Your Main March
Each troop type has four Hero Gear slots, but six pieces usually deserve the earliest concentrated investment.

Infantry Armor and Gloves are the safest starting point for most accounts. Infantry protects the rest of the formation, so additional Health can give Cavalry and Archers more time to deal damage.
For Cavalry and Archers, Helmet and Boots are the main Lethality pieces. The official upgrade guidance follows the same basic rule: Infantry prioritizes Health, while Cavalry and Archers prioritize Lethality.
The important part is what comes after Infantry. Archer Gear is not automatically second for every player. Upgrade the damage set that matches your stronger heroes, research, and usual formation. A Cavalry-focused march should not delay its best Cavalry pieces just because another guide placed Archers higher on a universal list.
The Best Kingshot Hero Gear Upgrade Order
A useful upgrade order should give your account direction without forcing every piece to stay at exactly the same level.
Stage 1: Fill the Three Core Sets
Start by giving your main Infantry, Cavalry, and Archer heroes complete, usable sets. At this stage, replacing empty or very weak slots is more valuable than forcing one item far ahead of the rest.
Do not worry about perfect symmetry. The goal is to make the march functional.
Stage 2: Build the Infantry Frontline
Focus Enhancement XP and Forgehammers on Infantry Armor and Gloves.
Keep the two pieces within a practical range of each other. You do not need identical levels, but pushing one deep into progression while leaving the other far behind can create an awkwardly uneven Health investment.
A sensible exception is when one piece is close to a meaningful upgrade point. Finish that step first, then return to the weaker piece.
Stage 3: Upgrade Your Main Damage Type
Choose either:
- Cavalry Helmet and Boots, or
- Archer Helmet and Boots.
Pick the set connected to your real damage source. That may depend on hero generation, star level, Exclusive Gear investment, research, and the battles you play most often.
Stage 4: Build the Second Damage Set
Once your main damage line is established, begin developing the remaining Cavalry or Archer Lethality pieces.
This leaves you with six strong priority items:
- Infantry Armor
- Infantry Gloves
- Main damage Helmet
- Main damage Boots
- Secondary damage Helmet
- Secondary damage Boots
The exact order inside each pair can change according to what you already own and which piece is closer to its next practical milestone.
Stage 5: Raise the Supporting Slots
The other six pieces are not useless. Infantry Lethality and Cavalry or Archer Health still contribute to the march.
They simply come after the stats that solve the most urgent problems. Once the six core pieces are stable, start lifting the secondary slots instead of letting them remain permanently underdeveloped.
Understanding Hero Gear Quality
Hero Gear progresses through six color tiers:

Gray through Purple Gear mainly carries early progression. These pieces can fill missing slots and support Enhancement, but they should not distract you from building long-term Mythic sets.
Gold Mythic Gear is the main permanent target. It supports the late-game Enhancement and Mastery path and can later be Ascended into Red Legendary Gear.
Legendary Gear is not simply another random drop above Mythic. It is created by Ascending an eligible Mythic piece. The system officially distinguishes Mythic Gear from its Ascended Legendary form.
When Should You Replace Epic Gear?
Do not remove a useful Epic piece the moment an undeveloped Mythic replacement appears.
A temporary Epic item can still perform better until the Mythic piece receives enough Enhancement and Mastery investment. Compare the actual stats, equip the stronger option for current battles, and begin directing new resources toward the Mythic replacement.
What you should avoid is continuing to heavily develop Epic Gear when the matching Mythic slot is already available and ready to take over.
Four Materials, Four Separate Budgets
Treating every Hero Gear resource as one shared pile makes planning much harder. Each material has a different job.
Enhancement XP
Enhancement XP raises the normal Enhancement Level of Hero Gear. Lower-rarity Gear can also be converted into upgrade value once it is no longer needed.
Enhancement XP is generally the most flexible Hero Gear resource, but that does not make it unlimited. Spend it on the pieces currently driving your main march rather than trying to keep every item visually even.
Forgehammers
Forgehammers are used for Mastery Forging. The Mastery Forging option unlocks when the Town Center reaches Level 20.
Forgehammers deserve tighter control than ordinary Enhancement XP. Follow the same priority as your core pieces:
- Infantry Armor and Gloves first;
- your main damage Helmet and Boots next;
- the second damage set after that.
Forgehammers can only be used on Mythic Hero Gear through Mastery Forging. Since they are much harder to replace than ordinary Enhancement XP, reserve them for the Mythic pieces in your main gear plan rather than spreading them across secondary sets.
Spare Mythic Gear
Extra Mythic Gear is not useless clutter. It becomes important during Gear Ascension and Imbuement.
Do not plan around turning spare Mythic pieces into normal Enhancement fuel. Keep them available for future gear sets, reforge them when appropriate, or reserve them for Legendary progression. Reforged Mythic Gear remains valid as Ascension and Imbuement material.
This is where many accounts create a future bottleneck: every Mythic duplicate gets assigned to another hero, and the main gear later reaches its Ascension requirement with no material pieces left.
Mithril
Mithril belongs specifically to Gear Imbuement. It is not ordinary Enhancement material and does not replace Forgehammers.
After Mythic Gear has been Ascended into Legendary Gear, Imbuement becomes available at Legendary Enhancement Levels +20, +40, +60, +80, and +100. Each stage consumes Mithril and the required Mythic Gear, and one piece can currently be Imbued five times.
That makes Mithril a late-game budget. Saving it matters, but stockpiling Mithril alone will not help when you are missing Enhancement XP, Mastery, or spare Mythic pieces.
Where to Get Hero Gear and Upgrade Materials
Hero Gear materials are spread across progression rewards, shops, and rotating events. The exact stock available to an account can depend on kingdom progress, so always check the current in-game exchange lists.
Lower-Rarity Gear and Enhancement Materials
Normal account progression, Hero Gear chests, events, and reward tracks provide lower-quality Gear and Enhancement materials.
Once Common through Epic pieces are no longer filling active slots, they become useful for strengthening your main gear. Before consuming one, check that it is not still covering a missing slot in your main team or Arena lineup.
Custom Mythic Hero Gear Chests
The Arena Shop is an important early target for players building their first Mythic sets. Official Arena guidance recommends saving shop currency for the Mythic Hero Gear Chest instead of spending it casually on smaller rewards.
Custom Mythic Hero Gear Chests can also appear in later shops, including the Prestige Shop.
Because custom chests allow more control over the troop type or missing slot, open them according to your upgrade plan. Filling a missing Infantry Health piece is usually more valuable than collecting a second copy of an item you are not ready to use.
Forgehammers
Forgehammers appear through event rewards, shops, reward tracks, and selected offers. Availability can rotate, so compare them with the other scarce resources in the same shop before exchanging everything automatically.
The best source is not always the shop containing the most Forgehammers. It is the source where buying them does not delay a more urgent Mythic Gear piece or hero upgrade.
Mithril
Mithril becomes relevant after your kingdom reaches the Legendary Gear stage. Mithril is commonly documented in the Arena Shop and Champagne Fair. As your kingdom develops, it may also appear in the Trial Shop or other rotating events and offers.
Since shop inventories and unlock timing may depend on kingdom progression, build your plan around the Mithril currently visible in your game rather than assuming every server has the same permanent sources.
Prepare for Gear Ascension Before You Reach the Requirement
Gear Ascension is unlocked only after the server has been active for the required period and the chosen Hero Gear reaches Enhancement Level 100 and Mastery Level 10.
Do not wait until both numbers are complete before preparing.

The initial Ascension moves the Mythic piece into its Legendary path. Mithril enters later through Imbuement after the Legendary item reaches the required checkpoints.
Prepare one realistic Ascension target at a time. Six pieces sitting just below completion may look impressive, but one completed priority piece gives you an upgrade you can actually use.
When to Stop, Hold, or Change Priority
Good optimization is partly about knowing when not to spend.
Stop upgrading a temporary Epic piece when its Mythic replacement is ready to take over.
Hold spare Mythic Gear when a priority piece is approaching Ascension or Imbuement.
Change priority when the original problem has already been fixed. Once Infantry survives reliably, another large Health investment may offer less value than improving your main damage line.
Finish the step when a piece is close to a clear breakpoint and completing it will not drain resources reserved for something more important.
This is why a fixed list cannot run an account forever. The order should change as the march changes.
Are Three Gear Sets Enough?
For most march-based combat, three strong sets should come before five evenly upgraded sets. Your primary Infantry, Cavalry, and Archer heroes affect the march you use for rallies, attacks, and reinforcements.
Arena uses a five-hero lineup, so the fourth and fifth heroes eventually benefit from proper Gear as well.
That does not mean a new account should immediately split Forgehammers across five heroes. A practical order is:
- Build three strong core sets;
- Stabilize the six priority pieces;
- Add usable Gear for the two Arena heroes;
- Improve those secondary sets when doing so no longer delays the main march.
Expedition-focused players should concentrate harder on the first three. Arena-focused players can begin developing sets four and five earlier, but their main combat gear should still receive the rarest materials first.
Hero Gear and Exclusive Gear Are Different Systems
Hero Gear is shared around troop roles and can move between heroes of the same type. Its progression uses Enhancement XP, Forgehammers, Mythic Gear, and later Mithril.
Exclusive Gear belongs to a specific Mythic hero and uses its own direct upgrade materials. It may strengthen hero-specific skills or effects.
The systems do not consume the same direct materials, but they can still compete for event currency, shop choices, and spending priority. Keep them in separate plans so a Hero Gear upgrade does not automatically become an Exclusive Gear recommendation.
